The general manager has no authority

Being a good host is important in China and developing personal relationships goes a long way, too. But how can the boss stay on top of things if he spends three to five hours a day chatting with friends and drinking tea?

Managers cant give responses to precise questions

Why dont they look at their procedures and their records? Probably because these documents are not maintained properly and are not respected. Another reason is the excessive amount of time managers spend in offices rather than on the shop floor.

In many factories, the GM is also the legal representative and is solely in charge of relations with local authorities.

In other words, he was chosen because he is local, he can drink a lot of baijiu, and he looks trustworthy. So why name him the GM? In that case, the formal structure on the org chart is meaningless.

Many people, or small departments, have individual offices

There is no effort at visual management

People like to have their own office, right? Sure, but I see more and more China companies converting their office areas into open spaces.

Private rooms not only foster a lack of communication and coordination among the different departments, they also make kickbacks (especially in purchasing) easier.

How often do you see a whiteboard with each workshops planning for the week? Or statistics about first-pass rate, production numbers, etc. posted on walls? Very seldom, right?

The production supervisors see it as extra work. As a result, nobody knows this information. Unfortunately, hiding problems and solving them dont go together.

The place is messy and dirty

In many workshops, scrap lies on the floor and piles of semifinished products are everywhere.

This is actually related to the previous point. Good visual management can change how a whole factory operates.

There is a lot of office space for production supervisors

In some factories, the workshop supervisors have a desk and a nominative email address. They like it because they feel they are mini-managers. And they spend hours every day doing email!

It keeps them away from where improvements must be made and thats a problem.

When importers buying products in China need help with their sourcing, there are broadly three types of companies they can choose from: Thecommissionedagent Thetradingcompany Thethird-partyserviceprovider

Aside from basic information such as product specialization, type of agency, sizeofcompany,officelocationsandcontactdetails,twotestimonials from each companys clients are included.

1) The commissioned agentThecommissionedagentusuallychargesbuyers5to10percent of the FOB price for the orders that he follows. Thepotentialriskofusingthecommissionedagentisthatsuchagentsarelikelytogetmoremoneyfromthefactorythan the amount they get from importers, according to Anjoran.

He adds that many of the commissioned agents, therefore, defend suppliers instead of their clients (importers) when things go wrong. Also, importers that employ commissionedagentsusuallyneedtokeepatabontheirorders because many of these agents are not professional enough to manage production.

2) The trading companyTheadvantageofusingtradingcompaniesisthattheyaccept small orders and handle all aspects of the China productionandsourcingforbuyers.Theycooperatewithanumberofsmallfactories,whichareoftenunabletoexport

directly. A trading company adds its margin to the price providedbyafactory.

Sourcingfromatradingcompanycanbeadvantageous,especially for smaller orders.

Countinginatradersmargin,thepriceprovidedbyatradingcompany might still be lower than that of a larger factory. Moreover,largefactoriesarelikelytodeclinesmallorders.

Anjoranadvisesbuyerstoinspecttheproductqualityeveniftheyaresourcingfromatradingcompanyexceptifthetraderpaysforafamousthird-partyQCfirmtodoit.

3) The third-party service providerThethird-partyserviceprovider,alsoknownasasourcingconsultant,getsafeefromcustomers.Thefeeisusuallyfixed,notproportionedaccordingtotheordersizeasthatchargedbythecommissionedagent.Thisensureseachofitscustomerscangetthesameserviceirrespectiveofcompany or order size.

Anjoran adds that if buyers can justify the upfront investment,thisisagreatwaytosourcenewproducts.Buyerswillbenefitfromaprofessionalidentificationandscreeningprocess,andwillhavefullinformationaboutthesupply chain.

Thesecompaniesoftenadapttheirpricingstructuretoeachcustomer.Someofthemactasatraderandtakepossession of the goods. But, Anjoran cautions, not all of theseagentsarefullytransparentabouteverysubsupplier.

All sides win as long as the agent is professional and transparent,saysBellamy.Sincetheagentiscompensatedby the buyer rather than the seller, the supplier is usually happytohavetheagentinvolvedastheagentwillhelpbothsidescommunicateeffectivelyandreducesupplychainproblems.This,inturn,willleadtomoreordersforthesupplierfromthesatisfiedcustomer.

How to differentiate sourcing companiesOften, the nature of an agency is not easily apparent. Here are a few ideas from Anjoran on how to easily identify the type of an agent.

First,findoutiftheagentisatradingcompanybyasking: Willyoutakecareoftheentiresourcing,

developmentandproductionprocessformeand should we pay the entire amount to your company? Willyouandyourcolleaguesbemysolecontact?

Iftheresponsetoboththesequestionsisyes,thisISatradingcompany.Anjoranadvisestoaskwhetherthebuyerwillhavepermissiontovisitandapprovefactoriesbefore issuing orders, and conduct QC inspections (either bythebuyerthemselvesorsomeoneappointedbythem)during production. Importers might not plan to do it, but itisgoodtoaskthesequestionsattheverybeginningofarelationship.

Second,ifthisISNOTatradingcompany,findoutifheisacommissionedagentbyasking: Doyougetapercentageonorders,asa

commission? Is this commission paid by the buyer? WillIgetthecontactofthemanufacturer?AndwillI

pay them directly for their products?

Iftheresponsetoboththesequestionsisyes,thisISacommissioned agent.

Notethatiftheagentsayshegetspaidbythesupplier,heisanother sort of commissioned agent, and is closer to being a sales agent for the manufacturer rather than a buyers sourcing agent.

Third,ifthisISNOTacommissionedagent,findoutiftheagentisasourcingconsultantbyasking: Doyougetafeeforyourwork? Isthiscommissionpaidbythebuyer?

Iftheresponsetoboththesequestionsisyes,thisIS asourcingconsultant.Makesuretoaskhowthisfeeis calculated and whether it is the same regardless of the size of the orders.
