Overview: Implementazione di Demand Planning, Inventory Optimization &
Purchasing module.
Business Issues prima dell’implementazione:
Forecast calcolato manualmente con Excel e con tempi molto lunghi per il
trasferimento delle informazioni da e per il sistema ERP (SAP).
Carenza di collaborazione fra vendite ed acquisti. Esistenza di due forecast
differenti: forecast delle vendite (di norma sovrastimato per garantirsi la
disponibilità dei prodotti) e forecast operativo calcolato dalle altre funzioni
aziendali.
L’acquisto di più di 5.000 parti di ricambio era fatto con l’esclusivo supporto di
Excel, con un elevato dispendio di tempo e con un’innumerevole serie di errori.
Nessun calcolo della scorta di sicurezza, nessuna considerazione sul livello di
servizio, acquisti effettuati a “sentimento”.
Nessuna verifica sul livello di accuratezza della previsione.

Risultati conseguiti:
Utilizzare uno strumento condiviso per la pianificazione: collaborazione fra vendite ed
acquisti. DIP ha supportato l’azienda nellea definzione dei ruoli: le operations sono
responsabili per il forecast statistico e l’analisi dello stesso, le vendite sono responsabili per
l’inserimento degli input dal mercato e per la validazione del forecast statistico. Il risultato è
un insieme condiviso di numeri, in unità e valore, da parte di tutte le funzioni aziendali.
DIP è usato dal comitato S&OP mensile. Dopo aver finalizzato il forecast in unità, il piano
viene automaticamente convertito in valore e confrontato con il budget annuale. La previsione
della domanda può essere quindi rivista, così come la conseguente pianificazione degli
acquisti e del flusso di cassa.
DIP ha supportato l’azienda nella chiara definizione di una propria politica di gestione
delle scorte. Sono stati definiti i livelli di servizio obiettivo ed il conseguente livello della
scorta di sicurezza.
Il processo di acquisto è stato fortemente automatizzato. Le proposte di
approvvigionamento vengono effettuate automaticamente ed il lavoro operativo si è
fortemente ridotto.
Riduzione dello stock pari al 26%.

L’impiego di tecniche di analisi e di calcolo statistico sono state la base
per l’elaborazione della pianificazione di una domanda affidabile ed
accurata.
Un “repository” comune nel quale inserire i valori delle promozioni. Le
promozioni sono ora adeguatamente considerate, gestite e sotto totale
controllo.
Integrazione con SAP APO e con la pianificazione annuale. Agevole
possibilità di immediato raffronto fra la pianificazione mensile e la
pianificazione annuale.
