Irish Judo Association 2013-2016 High Performance Strategy

1.0 Review/Introduction The Irish Judo Association has identified one athlete for High Performance support for the Rio 2016 Olympic Games. This document will briefly review Irish Judo’s High Performance programme for London 2012, identify the CPF for the Rio cycle and outline the strategy to achieve the strategic plan’s objectives. Lisa Kearney is a full-time athlete based in the Scottish Institute of Sport Judo Centre of Excellence, Ratho, Edinburgh. She also studies at Herriot Watt University part-time. All requisite training facilities are on-site, including a permanent Dojo and Gym (http://www.youtube.com/watch?v=VkjFGpTOFyA&feature=youtu.be). Physio, Performance Physiology and Performance Analysis are also on-site.

Preparation for London did not begin in earnest until January 2010. 2012 Olympian, Lisa Kearney, had suffered two full years of injury including five operations, which seriously curtailed her development from 2008-10. In addition to the physical challenges, the most significant rule changes in Judo’s history were introduced in January 2010. The rule changes were announced with almost no warning or consultation from the International Judo Federation. The changes had an enormous impact on Lisa Kearney’s Judo as all her major throwing techniques were banned. Judo is a very technical sport. In London there were 33 different types of successful techniques in the female categories alone (1). With so many techniques available athletes and coaches focus on a small number of techniques that are the most effective for the physical and technical style of each athlete. Lisa’s most effective techniques involved grabbing her opponent’s leg. The techniques had been extensively developed and successfully performed over the previous 7-8 years. Touching the leg was banned in January 2010 and any attempt to grab the leg resulted in disqualification. The most difficult challenge of the 2010-12 Olympic qualification process, was to create a technical and tactical plan for Lisa Kearney that would be effective

Irish Judo Association 2013-2016 High Performance Strategy

In the 30 months preceding the London Olympic Games Lisa Kearney won 7 World Cup medals. This is more than double the collective total of World Cup medals won by Irish Judo players since records began. Lisa had 86 fights in 24 months. She competed in 5 continents and had to maintain <8% body fat throughout. Considering her injury history pre-2010 and the excessive demands of the qualification period, it is a testament to the performance programme employed that she remained free from major injury from beginning to end. The other major challenges that have been highlighted from the 2012 campaign are resource related. The Judo HP programme was designed and delivered by one person on a voluntary basis. Ciaran Ward was the IJA Technical Director with overall responsibility for the National Squads. The IJA Technical Director post was a part-time consultancy role. In addition to the Technical Director’s role Ciaran designed and delivered the Olympic Qualification Programme as Lisa Kearney’s personal Coach. Allied to the programme’s insufficient human resource there was also a limited financial resource. Irish Judo received less than 2% of the average Olympic Sport’s ISC High Performance funding allocation during the London cycle, and 0.08% of the total ISC HP allocation during the same period. We readily accept that the Irish Judo Association was not a High Performance enabled organisation 4 years ago and it would have been difficult to warrant investment in this area. We now assert, that over the last 2 years, we have clearly demonstrated High Performance capability around a single athlete performance system. We willingly acknowledge the risks and limitations related with investing in just one athlete and address this comprehensively in this plan (7.0). This plan will also discuss Irish Judo’s identified strategy for 2016. It will detail strategy creation, execution, and measurement, including risk assessment. The plan is designed and will be delivered by the IJA 2012 Olympic Coach, Ciaran Ward. Ciaran is a former two-time Olympic athlete and multiple World Cup medalist. He is Lisa’s personal Coach and was the IJA Technical Director from 2008-12. Ciaran is an undergraduate of Manchester Metropolitan University and is currently reading his Masters in Performance Coaching at the University of Stirling. He has coached athletes to Gold medals in Junior & Senior Commonwealth Tournaments and Cadet, Junior & Senior IJF World Cups. He is currently a participant on the IIS PEP Podium programme, the SportNI PDP programme and SportsCoach UK ‘Aspire’ programme.

2.0 Strategic issues The strategic issues in this plan will evolve as we progress through the Rio cycle. Here we intend to highlight why the different areas of the plan will receive strategic priority including all associated timelines. 2.1 Strategy Creation Process (Internal & External environments) A thorough examination of the impact of the Internal and External environments on the London Olympic Judo programme, have advocated a number of modifications to existing delivery and introduced some significant new projects. The Systems Profiling submitted in November clearly indicate the demographic of Olympic Judo medalists and the competition benchmarks required to ultimately reach that level. Lisa Kearney’s development to date is within the published performance parameters discussed. In this plan we also introduce the Technical Profiling Project (TPP), which has examined the common technical competencies among the 56 London Olympic Judo medalists. In particular we have compiled a working template around the technical competencies of the female medalists in the 48/52/57/63 and 70kg catagories (3). The competencies were identified as those technical elements with which the testing pool, unanimously demonstrate proficient capabilities, regardless of fight-style and body-type (2.3). TPP will underpin much of the technical delivery proposed. The new IJF rules published this month (2) will also have a significant impact on technical and tactical delivery, however, as the rules have not yet been applied it will receive future and ongoing strategic consideration in the coming months. The ‘remote’ element of programme delivery associated with Kearney’s programme has been revisited and addressed. The Performance Impact Monitoring Project (4) is an extensive modification to last cycle’s athlete monitoring capacity (2.4). The project is delivered through Smartabase (5) (5i), a leading edge Athlete Data Management System. The project will improve the communication of data, inputs, interventions and review, among the athlete support team. The most important strategic consideration for the 2013-16 plan was the ability for the Performance Lead to deliver. It has been clear for over a year that Ciaran Ward can no longer fulfill his NGB roles and competently deliver a High Performance Programme. It is proposed that from 2013 Ciaran Ward will have no other NGB role other than the design and delivery of this IJA 2013-16 High Performance Strategy.

Technical Profiling Project (TPP). New IJF rules – building appropriate fight around World leaders (WRL) in both categories

Technical Plan The Technical plan will be based on the 1.Technical Profiling Project, 2. Interpretation of new IJF Technical Rules and 3.Competitor Analysis

Coaching Plan The ‘1 to 1’ Coaching strategy is fundamental to the success of the 2013-17 HP Judo programme. Lisa lives and and trains in Edinburgh. Her Coach and Programme Lead, Ciaran Ward, lives in Ireland. This means that much of the programme content is delivered remotely. It is proposed that Ciaran will spend 2 days per week in Ratho (Edinburgh GB Centre of Excellence) and on tour wth Lisa throughout the duration of the plan. The continuing goal is improved understanding and delivery of decision making processes during a contest. However. there are a number of significant broader issues that are prevelant post London. The implementation of the new Technical Profiling Project and the new IJF Technical Rules will have compelling contributions to the overall Coaching Plan strategy.

Support Service Plan Lisa requires support service provision on-site at Ratho, SINI and on tour. Support provision is provided both on-site and remotely through SINI, IIS and SIS. The current Performance Supports provision has proved to be efficient and most of the same personnel will deliver support provision going forward. David Minion (Physio) has left SINI and Chris McNicholl (SINI) will Lead Physio support.

Irish Judo Association 2013-2016 High Performance Strategy

2.2 Coaching Strategy Ciaran Ward is Lisa Kearney’s personal Coach and the Irish Judo Association High Performance Coach. Ciaran will design and deliver the programme coaching strategy. From 2008-12 Ciaran’s role as IJA Technical Director incorporated a vast jurisdiction within the NGB. This included overall responsibility for all the National Squads (-12, -17, -20, -23 & Senior) and consultant to the NGB Sub-Committees (primarily Technical & Coaching committees). The High Performance role was in addition to all other NGB duties. This workload was not only unsustainable, but also detrimental to the HP programme delivery. From 2013 Ciaran Ward’s only NGB role will be the design and delivery of this High Performance proposal. Integral to the Coaching Strategy is the ‘1:1’ contact delivery with the athlete. Lisa Kearney has daily access to several world and international-class training partners in Edinburgh. However, she can only avail of generic session delivery from the SIS Coaching staff as the GB No’1 athletes in both 48kg and 52kg also train full-time in the same stable. It is proposed that there will be a minimum of two days contact delivery per week. In Ratho this will typically include five 1:1 sessions, weekly review and plan with the athlete and weekly review with SIS performance Lead, S&C & Physio (7). When the athlete is in Ireland or on-tour the contact time will increase. The coaching strategy is the primary priority of this plan, particularly in the first 18 months. As referenced earlier, we missed the first half of the last Olympic cycle due to injury. It is our view that this imposed a critical limitation on the athlete’s potential to ultimately deliver in London. The year 1 & 2 period is the learning and preparation window for Olympic qualification and ultimately the targeted Olympic performance. All of the technical, tactical, psychological, dietary and physical programme components that will ultimately determine success in Rio, have to be developed to the requisite standard during the first half of the cycle. Years 3 & 4 of this plan are progressively competition performance focused. The considerations that will inform the 1:1 Coaching strategy will not be finalized until after the International Judo Federations (IJF) new contest rules have been implemented. The IJF are introducing drastic rule changes on a trial period from 1.2.13 to 1.9.13. Soon after this date a final decision of which rules will remain or be modified for the Olympic qualification period that begins on 1.5.14 (2).

Irish Judo Association 2013-2016 High Performance Strategy

Ciaran Ward will attend the IJF Technical Rules Conference in Malaga 11-13.1.13 where the proposed rules will be presented and discussed to every IJF member delegation. 2.3 Technical Profiling Project (TPP) The Technical Profiling Project (3) has been introduced in order to narrow the technical focus generally, and in particular, identify and deliver this plan’s technical philosophy as validated against "World Class" performance (Current Olympic Medalists). Each of the five technical areas have been identified as integral to the technical success of current Olympic medalists. Each technical area is sufficiently focused to provide structure but broad enough not to stereotype. The supporting content should be viewed as essential competencies of the above pillar. If the supporting content is in brackets, it is viewed that there is a degree of subjectivity around whether it is essential for World Class performance. 2.4 Performance Impact Monitoring Project (PIMP) PIMP (4) idemonstrates a major progression on how we will effectively collate, store, access and utilize all athlete training and competition monitoring data. For over a year we have used the RPE Project to monitor athlete training loads, fatigue and well-being. Stakeholders received daily updates through Dropbox which in turn influenced individual session design, or support team interventions. The RPE project was very successful and we believe contributed towards fatigue-induced injury prevention. Indeed RPE will continue going forward, but it will only be part of a significantly more sophisticated and effective monitoring project, PIMP. Through SINI we have procured a license to access the SIS Smartabase (5) system (http://www.youtube.com/watch?v=6dyWiytfiS0). Smartabase will store all athlete data, including TPP and RPE. 2.5 Weight Management Strategy Lisa Kearney competed at -52kg until 2010-2012 when she competed -48kg. Lisa’s body composition was typically 8% body fat throughout the Olympic qualification period and lower still at Peak events including London. The final Dexa screening performed 10 days before competing in London, measured Lisa as 5.8% body fat when 50.5kg (9). Such a low reading is simply not sustainable for a female athlete in the long term. Moreover, if the volume of competition were to be similar to the last Olympic qualification period, then the -48kg category will not be a consideration.

Page 11: Irish Judo HP Strategy - Ireland's Leading School's Judo ... Judo HP Strategy.pdf · Irish Judo Association 2013-2016 High Performance Strategy ... EJU ‘Match Data Analysis London

The options are, either to remain at -48kg but compete no more than 4 times a year (at 48’s), or, to compete at -52kg as often as necessary to best prepare for Rio. For the first 9 months of 2013 Lisa will only compete at -52kg. She will compete at every IJF level (World Cup, Grand Prix, Grand Slam & World Championships) in order to best predict 2016 potential at the heavier category. There will be a weight management strategy meeting on 1.9.13 after the World Championships. Lisa, Ciaran, Sharon Madigan (10) (IIS Performance Nutrition), Jo Hopkins (SINI Performance Psychology), Allan MacDonald (SIS S&C Lead) will review the previous 9 months. Having examined all relevant data and contributions from the support team, the weight management strategy for Rio 2016 will be finalized in September 2013.

2.6 International Competition & Training Camp Programme The international competitions and training camps detailed in (6) & (7) have been carefully selected to ensure the correct level of competitive exposure and in line with the overall programme strategy. In Year 1 the competition and training camp plan is designed to progressively examine the athlete’s current and potential capabilities at the 52kg category. She will compete at GB level at the English Open in March, World Cup level in South America later in March, European Championships in April, Grand Prix level in June, the Universiade in July and the World Championships in August. Win:Loss ratios will be examined after the World Championships along with progression matched against targets in the TPP. In Year 2 the competition strategy will increasingly focus toward advancing up the World Ranking List (WRL). The IJF World Ranking List determines seeding for all international competitions. The highest ranked athletes are matched against the lowest ranked athletes in the first round of competition so that the highest ranked athletes will not meet until the latter stages of competition.

In Year 3 the competition strategy will focus on reaching/maintaining Olympic qualification level in the WRL and challenging for medals at European Championships, Grand Slams and World Championships (Top 7). In Year 4 the competition strategy is focused on World Masters qualification, Olympic qualification, a European medal and Olympic medal. 2.7 Performance Psychology Strategy Jo Hopkins (SINI) will continue to provide the Psyc’ support. On-site when Lisa is in Ireland, both on-site and remotely when Lisa is on-tour, and remotely when in Ratho. Psyc’ support will continue to focus on developing improved cognitive function during perceived pressure situations (in-fight and mid-exchange decision making). Jo will also work closely with Lisa, Ciaran and Sharon Madigan toward reducing stress-induced fatigue related to weight management. 2.8 Strength & Conditioning Strategy Allan MacDonald (SIS Judo S&C) will continue to deliver the strength and conditioning strategy for this plan. This is an area where Lisa already excels and has recently made more significant gains post London. The S&C strategy has been outlined in some detail for the 188 weeks leading up to Rio 2016 in (7). We also identify the physical competencies targeted by the S&C programme and how each competency will be monitored.

3.0 Critical Performance Factors The table below highlights the CPF’s identified in this plan. As previously mentioned here within, the strategic priority for the first part of the Olympic Cycle is to embed world-class programme systems. Learning is the only goal for 2013. The next 18 months is the optimum window to address all of the programme challenges particularly in terms of athlete development. As the efficiency and impact of the systems increase over years 1 & 2 so will the athlete development required to achieve the overall programme goals in years 3 & 4. 3.1 2013-16 System Goals & Competition Goals

7.0 Performance Measurement The ongoing performance of the athlete, coach, support team, programme systems and programme strategies, will be measured at weekly reviews, quarterly reviews, and peak event reviews (as highlighted in (6), (7) & (8)). Athlete data will be more effectively measured using existing RPE and new PIMP as outlined below.

Performance Impact Measurement Programme

All stakeholders in Lisa’s Performance Plan communicate through the normal means of email and telephone. However Lisa, her Coach and all the SIS staff (Performance Lead, S&C, Physio) currently use ‘DropBox’ to communicate each and every intervention in their respective areas. This has proven to be an invaluable way of instantly communicating progress or concerns to everyone involved. Everyone is aware of (and has a record of), when the athlete arrived at a session, what was delivered and by whom, session results, medical interventions and by whom, daily athlete RPE data, body mass etc. From January 2013 we will begin a new Performance Impact Management Programme (PIMP). Ciaran Ward has negotiated access to the SIS athlete data management system – Smartabase, through a reciprocal agreement between the SIS and SINI. PIMP will include the ongoing RPE programme that has been successful for almost 2 years, however, there will be a significant increase in the volume, accuracy and relevancy of athlete data available to all stakeholders. Athlete, Coach and support team are alerted via PC/Mac or Phone/IPad (App) with any intervention, input or upload as and when it occurs. Smartabase also provides integrated research tools such as data mining and investigative functions.

7.0 Risk Assessment Successfully delivering a single athlete high performance programme is not without risk. We acknowledged such in the introduction of this plan. Here we will highlight the identified risks to the successful delivery of this plan and detail contingency plans for each scenario. 7.1 Long-term injury

Risk Assessment Strategy Long Term or Target Event Injury

Lo wLow Low Lisa’s injury history since moving to Ratho has been the best of her career. She has been exposed to the highest level of physical stressors over the past two years, including the highest volume of competition & training in her career to date. During the past two years Lisa competed 30 times including every target event highlighted in her annual plans. We feel the absence of long-term or target event injury is due to a number of reasons:

1. Lisa’s Performance Lifestyle is world-class. She consistently and continually demonstrates model performance behaviours.

2. The high quality of holistic support she receives from her Coaching, S&C, Nutrition, Physio & Medical Team.

3. The RPE monitoring project was particularly effective for flagging up fatigue and therefore initiating timely interventions able to prevent fatigue-induced injury.

Going forward, Lisa’s competition volume has been reduced, even during the demanding Olympic qualification period. In the short term (at least next 9 months) she will not have to train and compete at such a low body fat. This proposed plan will ensure that Lisa’s body composition will allow her to be more robust and further reduce risk. The PIMP will further improve the athlete-monitoring programme. Fatigue, well-being, and hydration levels can all be monitored as before, however critical levels of data will trigger sms or emails to relevant support team, e.g. physical loads and other over training markers so session programming can be adapted. More accurate and timely medical interventions if there is an injury in order to limit the impact or risk to the programme. Data Mining is an innovative research tool used for developing predictive models from large volumes of historical data .It is envisaged that as this programme develops predictive models may be introduced to inform decision-making and strategy development.

7.2 Programme Delivery

Risk Assessment Strategy Programme Delivery High The financial constraints available for the role of

Performance Lead/HP Coach, present the main risk to the overall delivery of the High Performance Judo Programme. This programme will not be delivered on a voluntary basis.

7.3 Programme Lead

Risk Assessment Strategy Programme Lead Medium A contingency plan to up-skill understudy Keith Gough

was introduced in 2010 should the current Performance Lead/HP Coach leave the programme. To offset the impact of Ciaran Ward leaving the programme, Keith has been shadowing at many events including the London Olympics. Keith, who is a former Olympian and European Medalist, is currently on the IIS PEP Horizon programme.

7.4 Service Provision

Risk Assessment Strategy Ongoing SINI Service Provision

Low The removal or downgrading of SINI service provision for this programme would have a devastating effect on delivery capability. However, the risk to ongoing SINI service provision is very low. Strong relationships have been built over the last 6 years based upon Lisa Kearney’s outstanding performance behaviours and Ciaran Ward’s programme delivery. There is a 6-year history of delivering on all agreed programme targets and there is no current indication of disengagement. Indeed all SINI support team members who have been consulted in the designing of this programme have indicated their expressed wish to invest their time and expertise in the next Olympic cycle.

7.5 Scottish Institute of Sport

Risk Assessment Strategy Ongoing SIS Service Provision

Low The SIS service provision is also integral to the delivery capability of this programme. However, similar to SINI’s ongoing commitment, the risk of any cessation or downgrading of SIS service provision is very low. There is a long, strong history of collaboration between Ciaran Ward and the Judo centre of Excellence. Ciaran was one of the inaugural members in the mid 90’s and has contributed consistently as a coach since 1997. Lisa Kearney has now established her own good standing and her contribution has been consistently endorsed by the SIS coaching staff and Performance Lead, David Somerville. There also exists a reciprocal agreement of service provision between the SIS and SINI, which has been in place and utilized by Lisa continuously over the last two years. Also similarly to SINI, there is no current indication of any reduction in service provision. Infact quite the contrary. We have just been given access to the SIS Smartabase account in order to deliver the PIMP element of this plan.
