Dear participant,

You have been enrolled in the Leader of Others program and we look forward to having you there.

The Leader of Others Program has been carefully designed to address the challenges and demands of becoming a high-performing leader of others.

The role of ‘Leader of Others’The content of the program has been closely linked to your everyday working life and the exercises are tied into your real-life situations.

The subjects lie within the areas of:• Set direction and build purpose• Inspire, empower and follow up• Develop team members• Assess and improve performance• Select team members and build the team• Time application• Work values

In order for you to get the most out of the program it is a prerequisite that you prepare a number of exercises individually prior to arrival. You will find all of the necessary preparation exercises in this folder. We recommend that you start to work on the exercises in this preparation folder at least two weeks before attending the program.

The Leader of Others program cannot be completed successfully

if you have not prepared for the program

The Leader of Others program cannot be completed successfully if you have not prepared for the program, as many discussions and exercises are based on your preparation. This means that it is also very important for your co-participants that you are well prepared. Please note that you will not have time to prepare during the program. You may regard the commitment you put into the preparation as an opportunity to accelerate your own development as a leader of others.

Set goals preparation sheet

How to set goals for your team members is a key issue in leadership and this is one of the subjects we will be working with at the Leader of Others program.

In order to work with real-life situations that are relevant and applicable, please take a few minutes to prepare the following:

List 10 goals that you have given to your team members during the past 6-12 months. These should be current goals, that is, goals they are still working on.

In addition, it might be helpful for you to bring your goals in a more detailed format, for instance directly from your performance management system.

Prioritise tasks

Below you will find two priority matrices. During the next two weeks, please make a high level registration of the following:

1) Time: How you spend your time according to the time matrix below. The total sum should add up to 100%.

2) Activities: Activities and tasks you conduct/perform according to the activity matrix below.

Impact: All activities have some degree of impact. However, some activities have more than others. When you consider whether a certain activity has a high or low impact, please evaluate the impact in relation to what you are responsible for achieving in your position.

Urgency:All activities have some degree of urgency, but as with impact, some activities are more urgent than others. Please evaluate the urgency in accordance with the definitions below:

Not urgent: The activity could just as well be resolved next week or later.

Urgent: Activities that you need to attend to immediately today, tomorrow or at least before the end of this week.

How to develop your team members is a key issue in leadership and this is one of the subjects we will be working with at the Leader of Others program.

In order to work with real-life situations that are relevant and applicable, please take a few minutes to prepare the following:

Coaching subject

At the Leader of Others program there is a module on coaching and developing team members. This module includes a number of practical exercises in which you will practice how to conduct a coaching conversation.

Please prepare a distinct subject that you would like to be coached on. The subject should relate to your personal challenges as a Leader of Others.

Please focus on a subject relating directly to the part of your leadership role that has to do with being a Leader of Others.

For example: “How do I address a negative attitude of one of my team members?”

A difficult conversation

At the Leader of Others there will be an exercise in which you prepare and practice how to conduct a difficult conversation.

Please prepare this exercise by making notes on a difficult conversation you need to conduct in the future. It may regard anything at work that you find difficult to address or that you anticipate your team member will be uncomfortable with you addressing.

Pre-program conversation

We encourage you to have a conversation with your direct leader as part of your preparation before attending the Leader of Others program.

The purpose of the conversation is to clarify:• What your leader expects of you as a leader• What your leader would like for you to improve as a leader

(relative to your current position)

The purpose of the conversation is not:• To set definite development goals for you, as you are likely to discover

new or other development areas during the Leader of Others program

Preparing the conversation:• Please book a meeting with your leader and ensure that he/she has

received the preparation folder for direct leaders• Please reflect on the two questions (a and b below)

Conducting the conversation:

1. Briefly explain the program based on the information you received during the onboarding session and the information contained in page 2 of this document.

2. Ask your leader to address the two main questions:

a. What are the two or three most important success criteria for me as a leader in my current position?

b. Which two or three leadership behaviours would I benefit the most from improving in the next six months?

Ending the conversation: Please book post-training conversations with your leader to take place 1-2 weeks after each of the 2-day sessions of the program. In these conversations you and your leader discuss your learnings and reflections from the training and how they can be applied at work.
