They have a shock to the system that compels them to do things differently (an illness scare, a divorce, an accident, a crisis at work). From the Inside
They have a clear and compelling vision of something new. From the outside
They have the experience of what something new would feel like and have the desire to duplicate or repeat that experience. Combination of both

Transformational change in which your goal is to radically change operations, culture, behavior and mindsets.
Transitional change, meaning you are creating, designing and implementing a 'New way' of doing things

Customer focused changes can be any one of those changes, or a combination of all three
