We wanted a promotion that would encourage redemptions but would also encourage participation and specifically increase the involvement and support of sales representatives –- something that has been a challenge and impediment to growing the program. Brief Description: Maple Leaf Foods is one of Canada’s leading consumer packaged food companies, specializing in fresh and prepared meats, meals and bakery products. Maple Leaf has annual sales of $5 billion and employs 21,000 people at operations across Canada and in the United States, Europe and Asia. Maple Leaf Foodservice is the foodservice division of Maple Leaf Foods. Foodservice businesses are those that prepare and serve food.

Indulge Rewards / Recompenses Encaissez is a loyalty program of Maple Leaf Foodservice. It is a program for independent foodservice operators in Canada, such as owners or managers of restaurants, bars, cafes and cafeterias. By sending in their proof of purchase, Indulge members earn points from Maple Leaf products. Members use these points to redeem for rewards through the program’s website. There is a wide variety of rewards, with gift cards, electronics like iPads and kitchen equipment being the most popular.

Indulge gives Maple Leaf a competitive advantage. It is a sales tool that allows sales representatives to leverage this unique, added-value loyalty program. In foodservice, sales are made through distributors versus the food producers themselves. Indulge allows for unprecedented, direct access to its customers and their buying behavior, helping to build long-term customer relationships and sales.

Surge Communications has managed Indulge on behalf of Maple Leaf Foodservice since the program’s inception in 2006. Management includes a full-time bilingual customer service representative, administration and rewards fulfillment, strategic planning and program marketing, including targeted recruitment campaigns and promotions.

Need or Opportunity: Our main client is the marketing manager of Indulge. One of her objectives for 2011 was to reduce the Indulge program’s points liability i.e. to see a decrease in the number of unredeemed points sitting in members’ accounts. Although only worth a fraction of a cent each, the points, in total, did have a monetary value of approximately $60,000. This is a significant liability but research about loyalty programs told us the odds of an en masse redemption of points are low. Plus, we implemented two programs to help deal with our client’s concern about this. In 2011, we established an expiration date for points that will come into effect in 2013. In 2012, we would begin the enforcement of an established rule to void points and close accounts of members who were inactive for 12 consecutive months.

Every year, Surge develops and manages promotions for the program. For this promotion, we wanted to address our client’s objective but we also wanted to focus on what we believed was a more significant objective: to increase participation. The program’s value is best demonstrated when members are able to earn and redeem points for valuable rewards. We wanted a promotion that would encourage redemptions but would also encourage participation and specifically increase the involvement and support of sales representatives –- something that has been a challenge and impediment to growing the program.

Intended Audience(s) and Audience Characteristics: The promotion had two audiences: Indulge members and Maple Leaf Foodservice sales representatives.

MembersThe approximate 2,000 Indulge members are independent operators of foodservice establishments with 10 locations or less. They are 70% male and between 28 and 50 years old. The audience is a mix of rural and urban dwellers across Canada. About 10% reside in Quebec. They are heavily involved in the day-to-day management of their businesses and are described as non-traditional family units with inverted schedules, time starved with limited social activity. On average, they earn a mid level income and half are college educated.

RepsThere are 58 field sales representatives in Canada covering seven regions. Approximately 80% of reps are male. Although newer hires are younger, the majority of reps are long-term employees who are 50 years of age or older. The majority of reps have a large territory to cover and spend most of their days travelling in their cars. The longer-term employees are felt to be comfortable in their routine, almost leaning to being complacent.

Goals and Objectives:

The goal of the promotion was to reduce the points liability and increase participation. We had three main objectives:

1. See the redemption of 2 million points – approximately 25% more than the same time period in 2010

2. Increase participation of members and sales representatives

3. Support sales representatives to motive their customers to redeem

Solution Overview: Surge learned two valuable lessons from past promotions. One, Indulge members are very reluctant to participate in raffles or promotions where they have to ‘spend’ points for only a chance of winning. Second, participation increases when sales representatives connect with members (i.e. their customers) and encourage them to take part. A communication piece asking, or even requiring, reps to engage their customers was not going to be enough motivation. Reps would need a tangible incentive to participate.

Understanding this, Surge developed a promotion that was open to both Indulge members and sales reps: with each group having their own chance of winning and their own prize pool. For the first time, the promotion directly linked Indulge members to their sales representatives.

Because there were several new components to the promotion, the name and creative were kept simple and straightforward. The name was Redeem & Win. The promotion awarded one ballot for every 2,000 points a member redeemed. This strategy addressed members’ reluctance to gamble with their points. They could earn a chance to win, simply by redeeming for rewards they want. No points were risked or lost. 2,000 points is the lowest value reward item. We set this as the value for a ballot to make the promotion accessible to the most members possible.

The online shopping cart was upgraded for this promotion. At the time of redemption (checkout), members were required to select their sales representative from a drop-down menu. If selected, a rep earned the same number of ballots as his/her customer. This strategy was deliberate. We knew that by directly tying the reps’ chance of winning to their customers’ behavior, it would compel them to engage with their customers.

Each group’s ballots were entered into a draw for one of three prizes: 200,000, 100,000 or 50,000 Indulge points. This choice of prize was also deliberate. In previous promotions, the prize was a specific item. Yet, we knew from evaluations that if a member was not interested in the prize, s/he would not participate. By offering points for winners to go on their own ‘shopping spree’ this was no longer a barrier. Also, by having points as the prizing, it achieved two other things. It helped reinforce the value of Indulge and Indulge points. And, it gave the three winning sales representatives the opportunity to experience for themselves how the program works. We believed this would increase reps’ understanding and support of Indulge.

(It may seem contradictory to award points as prizing in a promotion aimed at reducing points liability. In reality, the prizing value is less than $5,000: a reasonable investment for 6 prizes.)

Sales representatives are, by nature, a competitive lot. We knew we could get better results if we leveraged this competitive sprit. We developed a simple form to report results. This report was sent to all Maple Leaf Foodservice marketing and sales staff weekly. We included the full list of sales representatives and indicated the number of ballots they earned. For those representatives who earned none, a zero remained beside their name.

Implementation and Challenges: From the initial strategic planning to the final report, the project’s timeline was approximately three and a half months. The promotion itself ran September 1 to October 31, 2011.

The main deliverables for the promotion were: database programming and website coding to allow members’ to select their rep and auto calculate and apply ballots to members’ accounts and populate a monthly member email; direct mail piece mailed to all members; sell sheet for reps to explain the promotion; website landing page; rules and regulations; a series of three emails; and two sizes of website banners ads.

The project came in on budget, at approximately $36,000. This included all costs, from strategic planning and creative concept development, translation, fees to Régie des alcools, des courses et des jeux, printing and postage, (all creative was developed in English and French) and agency time for programming and coding, copywriting and design and administration, including weekly reporting, winners’ selection and coordination, prize fulfillment and final evaluation.

Measurement of Outcomes and Outputs: The Redeem & Win promotion exceeded expectations. Over 3.6 million points were redeemed in the promotion’s two-month period. To put this into perspective, on average, it usually takes almost 4 months to achieve this. The promotion was also successful in increasing the number of participating members. And finally, and most significantly for the long-term success of the program, the promotion formalized the participation and accountability of sales staff with Indulge.

Compared to the same two month time period as the previous year:

1. See the redemption of 2 million points• The number of points redeemed increased by 1,996,627, a 121% gain (3,640,789 vs. 1,644,162)

These points translate to a dollar value of approximately $25,000 – over a third of the points liability total and almost half of the project’s budget. (It was never intended or expected the value of points redeemed would match the project’s budget. Especially as this was just one of the project’s objectives.)

2. Increase participation of members and sales representatives• Redemptions increased by 207, a 218% gain (302 vs. 95)

• The number of individual members making redemptions increased by 28, a 97% gain (57 vs. 29)

• We have no benchmark for rep participation but 18 reps, representing 5 of the 7 regions, participated

• Website visits increased by 531, a 44% gain (1,735 vs. 1,204)

• Website pageviews increased by 2,585, a 36% gain (9,798 vs. 7,213)

3. Support sales representatives to motive their customers to redeemThe promotion sparked about a dozen phone calls and emails from sales representatives. They inquired about their ballots and how to have their customers select their name. A few were looking for a refresher about the program itself. The promotion helped bring to light that this key Maple Leaf Foodservice sales tool, endorsed by Maple Leaf executives, was not as well understood by sales staff as it should be.

Visibly tying sales representatives to their customers has increased accountability for sales staff. The requirement for members to identify their sales representative has become a permanent feature of the program. We believe this component of the Redeem & Win promotion was the impetus for having a major project approved for 2012 that will further integrate Maple Leaf Foodservice sales staff into the Indulge Rewards program.
