To succeed year after year, your business needs to deal positively with change. That means having a well-thought-out approach to preparing and supporting your people as they adapt to new circumstances and tools. In other words, you need an effective change management program. These simple planning guidelines will help you carry out such a program so that you can maximize your ROI and minimize missteps.
The security industry we know and love often embraces change the way most of us embrace the common cold! Whether we are talking about Enterprise Security Risk Management, Convergence, IoT, BYOD (Bring Your Own Device), or electronic incident
reporting, all these innovations have required change, and all change requires change management.
Some of you may have shivered with dread after that sentence. A few scenarios come to mind that could explain why you or your organization may be reluctant to change:
LIFE IS GOODYou have been running your security company for years. Success, money, and loyal,
long-term clients are all yours. If it ain’t broke, why fix
it?
ALLERGIC TO TECHNOLOGY
Your colleagues at a large regional security service
company have been running the place for a long
time and it’s working. You are new to the management team. Hired to bring forward
fresh ideas, you are up to the challenge. You see an
opportunity to stand out and be different. Your colleagues,
though, apprehend technology.
COMPETITION IS FIERCE WITH A CAPITAL “F”
Large multinationals and quality local players are
fighting for new business. You want to grow and
you need a way to stand out. You want to compete on more than the hourly
rate and the color of your uniform.

EXPECT MOREThe three scenarios above all describe businesses that could benefit significantly from change, i.e., adopting a better way to do more, and in some cases, with less. Real change like this requires ideas, experience, support, a plan, and structure.
To manage this change effectively, you need a well-thought-out approach to preparing and supporting your people as they adapt to new circumstances and tools.
This white paper provides some simple and efficient planning guidelines for carrying out change management programs so that you can maximize your ROI and achieve the best results from the improvements you implement.[1]
WHY CHANGE MANAGEMENT IS WORTH ITOn the one hand, you see the need to implement important changes in your security organization. You want to streamline processes, manage growth,
and make your business more efficient. On the other hand, you ask yourself if, at the end of the day, a comprehensive change management program is worth the investment.
According to Emtec Inc., a global IT consultancy, the numbers are compelling. Assuming you have a project budget of $5,000 and an expected ROI of 20%, Emtec observes that:
◊ ROI will drop 30%-45% with no change management program
◊ If the project is rolled out over 3 years, your loss of ROI will last 3 years
◊ The total cost of a change management program should be about 5%-10% of the total project budget. This means that your investment of $250-$500 in a change management plan will prevent a loss of $900-$1,350 over 3 years[2]

WHY CHANGE MANAGEMENT IS GOOD FOR YOUR PEOPLEEven the most well-planned improvements will require your people to adapt to change, and that involves all the human complexities, emotions, and ambiguity we are familiar with. It is good to know that besides benefiting your organization, your investment in a change management program will also benefit individuals by:
◊ Improving “morale, productivity and quality of work”[3]
◊ Reducing resistance to future changes within the organization
◊ Reducing stress and anxiety◊ Maintaining the desired perception of the organization[4]
CRITERIA FOR AN EFFECTIVE CHANGE MANAGEMENT PROGRAMWhen putting a change management program in place within your organization, you can use the following list of key points to help you properly evaluate and address the scope and milestones of your project.
For a change management program to be effective, it must: ◊ Map well-defined actions directly to your goals◊ Support open and honest communication◊ Manage and resolve resistance◊ Set realistic goals◊ Reward employee participation[5]
◊ Involve all levels of the organization, beginning at the very top.[6]
HOW TO PREPARE FOR IMPLEMENTING A NEW TECHNOLOGYWhen the change you want to manage is technology related, we highly recommend that in the early stages of the project you develop a Technology Transition Program (TTP). Such a program documents the commitments of stakeholders as they develop, deliver, and integrate a technology or product in your organization. A TTP can help you avoid costly mistakes.
The basic elements of a TTP include, but are not limited to:
Integration strategy◊ Assess the current state of your technological assets◊ Document the technology integration/transition process◊ Set a budget and timeframe◊ Write a project plan
Risk assessment: What are the risks relating to:
◊ Technology◊ Timeline◊ Cost◊ The Business
Prevention of the unforeseen◊ Plan data entry and conversion◊ Design and execute testing◊ Evaluate test results◊ Review hardware
Inevitably, your change management program will face challenges along the way, but by employing the methods described above, you will be able to successfully overcome them and reach your goals.
